Competitive Analysis Made Simple: What a Decision-Ready Competitor Report Includes

By Zaheer | Updated 11 October 2026

Disclosure: I created the Market Recon Engine skill mentioned in this post and sell it on Agensi. The guidance before that section works without it.

Every founder ends up doing the same late-night exercise: seven browser tabs, a half-finished spreadsheet, and a gut feeling about where the market has room. It is slow, easy to get wrong, and usually ends with a pile of facts instead of a decision.

This post explains what a useful competitive analysis should actually contain, and shows a short sample from a real run of Market Recon Engine, a skill I just listed on Agensi that does this research in one pass.

What a decision-ready competitive analysis includes

A good analysis isn't a research summary you still have to interpret. It gives you something you can act on. These are the six parts I think matter most.

1. Feature comparison matrix

The capabilities that actually move a purchase decision, rather than a padded checklist of every feature.

2. Pricing teardown

Every tier, what is gated where, and what the overall pattern suggests for your own price.

3. Positioning map

Two axes that genuinely fit the market, with every rival plotted and the empty quadrant named.

4. SWOT per competitor

Tight and evidence-based, without generic filler like "strong brand, weak support".

5. Market whitespace

Two to four specific, defensible gaps, each with a reason it is real.

6. A recon cadence template

A reusable prompt to re-run the check every month, flagging only what has changed.

Sample output: a pricing teardown

Here is a short cut from a real run, checking a Pomodoro-style focus app against three rivals:

Forest Toggl Track Session
Entry tier Free / $3.99 one-time Free, up to 5 seats 7-day trial
Paid tier $9–$55/yr extras $9–$18/seat/mo $4.99/mo or $39.99/yr
Model One-time (iOS) Per-seat SaaS Consumer subscription

Prices are from the time of the run and are shown as an example only. Check each company's site for current pricing.

The positioning map from the same run produced this takeaway:

Empty quadrant: playful/gamified plus subscription-free-forever with genuinely deep analytics. Nobody currently
